The challenge of integrating backstories into the campaign is such a fun aspect of being a DM! I’ve found that the key is to involve each player’s character in the world-building process right from the start. For example, in one of my campaigns, I asked players to create connections between their characters and major NPCs or locations in the world. This way, when we started exploring those areas, everyone felt a sense of investment.
I’ve also used “flashback” moments during sessions to reveal more about a character’s past when it fits the narrative. It really helps deepen the emotional stakes. Like in your experience, I had a player whose character was seeking redemption for past mistakes, and a pivotal encounter with an old mentor not only drove the plot forward but also turned into a moving character moment that resonated with the entire group.
